Practical AI strategy for teams that want to actually deploy agents — not 'transform.' We help you pick the right use cases, avoid the $100K architectural mistakes, and ship agents that pay for themselves.
Led by Ashutosh Upadhyay · fixed-fee engagements · 100+ agents shipped
AI agent consulting is strategy work that helps businesses identify, design, and plan deployment of AI agents — software that reasons, plans, and uses tools autonomously. Good agent consulting answers concrete questions: which 3 workflows should we automate first? What agent architecture fits our data? Build or buy? What metrics tell us it's working?
Cognio Labs' AI consulting is led by Ashutosh Upadhyay, founder of Cognio Labs and an AI operator who has deployed systems serving 5,000+ users and earned Hugging Face compute credits for work on Indic language models. Engagements are fixed-fee, start at $3,500, and every deliverable is a document your engineering team can execute against — not a slide deck.
Pick the engagement that matches where you are. Or book a call and we'll recommend.
We audit your workflows, data, tools, and team to tell you — honestly — where agents will return ROI and where they won't. You get a written report with a prioritized use-case list, build-vs-buy recommendations, and a 90-day roadmap.
Deep-dive on 2–3 candidate use cases. We define success metrics, design the agent architecture, scope the build, and produce a PRD your engineering team (or ours) can execute against.
You already have a direction — you want senior input before you commit. We review your architecture, evaluate vendors vs custom-build, flag the traps, and give you a written recommendation you can take to your CTO or board.
For founders, CTOs, and VPs who want a senior AI operator on speed-dial. Monthly strategy call, ad-hoc Slack/email access, quarterly deep reviews. Used by portfolio companies and mid-market CTOs who don't need a full hire.

Ashutosh has built and deployed AI systems at scale, including an EdTech platform serving 5,000+ students at one of India's major private colleges. Recognized by Hugging Face with cloud credits for his work training Indic language models, he has spent the last several years helping companies turn AI hype into shipped products.
He hosts Designing Tomorrow with Ashutosh, a podcast for builders and operators working with applied AI. His consulting philosophy is blunt: ship something small that works, then expand. Most 'AI strategy' projects fail because they start with a strategy deck instead of a working agent.
You'll know which 3 use cases to pursue, in what order, with what team, on what budget. Not a 60-slide 'AI transformation framework.'
Most failed agent projects could have been killed in week 1 by someone who'd built agents before. That's what you're buying.
Typical outcome: first agent in production 8–12 weeks after the engagement ends. Most companies take 9–18 months without this clarity.
Written recommendations you can defend to your board, investors, or regulator — not 'it depends' consulting-speak.
We diagnose where you are, where you want to go, and which engagement type fits. You leave with clarity — whether you hire us or not.
Fixed-fee proposal within 48 hours. Clear deliverables, clear timeline, clear success criteria. No hourly billing games.
Interviews, audits, workshops, and analysis. We work alongside your team, not over them. Weekly async updates so you're never in the dark.
Written report + readout session. We present to your leadership, defend the recommendations, and answer the hard questions.
If you want us to build what we recommended, we do. If you want to take it in-house, we help you hire. Zero pressure to continue — that's how we earn trust.
AI agent consulting is the practice of helping businesses identify, design, and plan the deployment of AI agents — software systems that reason, plan, and use tools autonomously. Good agent consulting is practical: it tells you which specific workflows to automate first, what architecture to use, whether to build or buy, and what metrics to track. It avoids the generic 'AI transformation' framing that doesn't translate to shippable agents.
We ship. Every Cognio consultant has built and deployed real AI agents in production. We don't hand off to implementation partners — we either do the build ourselves or help you hire the right in-house team. Our deliverables are PRDs, architecture diagrams, and roadmaps you can execute against, not strategy decks that sit on a SharePoint. Our pricing reflects that: fixed-fee, not six-figure retainers.

Ashutosh has deployed AI systems at scale — including an EdTech platform serving 5,000+ students — earned Hugging Face compute credits for his work on Indic language models, and hosts 'Designing Tomorrow with Ashutosh,' a podcast on applied AI. Larger engagements bring in the full Cognio team of AI engineers.
Cognio Labs' AI consulting engagements are fixed-fee, starting at $3,500 for a 1-week AI Agent Readiness Assessment, $4,500 for a 1–2 week Architecture Review, $6,500 for a 2–3 week Use Case Prioritization Sprint, and $2,500/mo for an ongoing Executive AI Advisory Retainer. Every scope is confirmed in the free discovery call — you only pay after we agree the engagement is a fit.
No. We don't do 'AI transformation' in the abstract. We help you identify and ship specific AI agents that solve specific workflows. If you want a 12-month change-management engagement with culture workshops and capability maturity models, we're not the right firm — hire a Big 4. If you want to be using real agents in production within 3 months of the engagement ending, we're a fit.
Yes — this is one of the most common reasons teams hire us. The build-vs-buy decision for agents is rarely obvious. We evaluate the vendor landscape (LangChain, CrewAI, Microsoft Copilot Studio, AWS Bedrock Agents, OpenAI Assistants, etc.) against your specific requirements, data constraints, and team capabilities — and give you a written recommendation with a clear rationale.
We've consulted across SaaS, education, logistics, fleet management, customer service, and legal tech. Our sweet spot is companies that have repetitive, high-volume, multi-step workflows where AI agents can automate real work — not 'let's try some AI' innovation theater. We're model-agnostic and industry-pragmatic.
Yes — and many clients do. The consulting engagement is designed to stand alone, but if you want us to build what we recommended, we'll scope a separate fixed-fee build engagement. There's no pressure to continue — we'd rather you take the recommendations to an in-house team if that's the right move. That's how we earn referrals.
Discovery calls are usually available within 3–5 business days. Assessment engagements typically kick off within 2 weeks of signing. Advisory retainers can start immediately after the discovery call. We hold no more than 3 active consulting engagements at a time to protect the quality of each — so sometimes we have a short waitlist.
Honest answer: early-stage startups often don't need a consultant. You need to build. We'll usually tell you that on the discovery call and point you to our guides and tools. The exception is when there's a critical architectural decision (model choice, agent framework, data architecture) that's expensive to reverse — in that case the $3,500 readiness assessment often pays for itself 10× over.
